Decision rights, governance, how work moves between functions. Built so no one person has to carry it.
About
Most of what an organization runs on was never designed. It accumulated.
I have always seen the whole before I could explain the parts. When I was young that looked like rearranging a room until it finally made sense to everyone who walked into it. It took me twenty years to learn that this is a discipline and not a personality trait.
What I walk into is rarely missing structure. The pieces are there. What is missing is the connection between them, so information stops, decisions sit, and the same question gets answered differently in four places. The organization knows what it expects. Nobody has said what good looks like inside the system, or who decides when it is not clear. So a method gets brought in, and it works for a while, and it fades, because it was placed on a foundation that was never built to carry it. Then another method arrives.
What I love is not the seeing. It is the moment it becomes obvious to everyone else. When a team that has been working hard in seven directions looks at the same picture and stops arguing about the wrong thing. That shift is the most satisfying thing I know how to cause.
What I build is not the software and not the process map. It is the architecture underneath both, the part nobody owns and everybody feels.
Capable people trapped in a structure that cannot carry them start to look like the problem. They are not. The capacity is already in the room. The structure decides whether it ever reaches the work.
When it does, a new person comes up to speed on what is written, not on a list of names. Decisions stop escalating, because everyone knows which calls are theirs. People stay, because the structure stopped costing them something to work inside. It holds after I go. A thing that needs its author was never finished.
The rooms I want are the ones where taste and long term thinking carry real weight, and hard questions are the ordinary language of people who want to get it right.
Fewer things, done faster. Most organizations are being asked for both at once.
The tools for it were bought years ago.
What was never assigned is who decides.
I choose environments where the product is worth protecting.
Writings
The articles here come from one problem: a decision nobody was ever assigned. What changes is the industry, the scale, and what it costs when it is missing.
Each starts with a condition and works down to what produced it. The line under each title tells you which condition, so start where it sounds like your week.
Later ones go a layer deeper. Any of them works on its own.
Alchemy
Excellence without waste is the highest form of respect. For the work, for the people doing it, for the people it reaches.
I pay attention to what holds a thing up, and to what was given enough time. The same attention, turned where no one asked me to look. What I find, I write down.
Nothing beautiful holds by accident.
